Understanding the 4 Disciplines of Execution (4DX)​

Achieving goals with precision and excellence through 4DX.

The 4DX methodology is centered around four core disciplines: Focus, Leverage, Engagement, and Accountability. It involves a collaborative approach that includes both top-level strategy and ground-level execution. The philosophy emphasizes that leaders should facilitate but not micromanage, empowering teams to align their specific goals with the organization's overarching objectives.

How Simplamo Complements 4DX​

Simplamo aids organizations in implementing the 4DX strategy digitally. It leverages AI to simplify complex management models like OKRs, KPIs, and BSCs. Simplamo's alignment with the 4DX model includes:

  1. Focus on Wildly Important Goals (WIGs): Using the Vision feature to define long-term (10-year) and short-term (1-year) objectives.

Setting Up Simplamo with a 4DX Framework​

Step 1: Registration​

Start by creating a Simplamo account, following the step-by-step guide here to ensure complete setup.

Step 2: Setting up your Vision (WIGs)​

Utilize Simplamo's Vision feature to articulate both long-term and short-term WIGs. This process involves identifying core values, core business, 10-year goals, marketing strategy, and 3-year objectives.

In the Vision page, you will Answer 5 questions:

  1. What are your Core values?
  2. What is your Core Business?
  3. What are your 10-year goals? —> Wildly important goals
  4. What are your Marketing strategies?
  5. What are your 3-year goals? —> Wildly important goals

FOCUS PAGE

The Focus Page is where you can focus on:

  • Question 6: What are your 1-year goals? —> Wildly important goals in 1 year, including:

    • Revenue & profit
    • 3-7 Goals for the year

The 2 remaining questions on the Focus Page are:

  • Question 7: What are your priority goals in 90 days? —> This is similar to setting up Leading actions based on lagging measures within a Quarter -which you will learn about in the following section.
  • Question 8: What are your long-term issues? A list of obstacles that may hinder your business from achieving its vision, or things that can help you get to the vision faster.

Step 3: Defining Lead Measures​

Use Simplamo’s 90-day goals feature to clarify and set up your lead measures. There are 2 important things you must complete:

  1. List down your 90-day goals with detailed descriptions. Your goal should start with a verb and reach the S.M.A.R.T standard.

Step 4: Designing the Scoreboard​

The Metrics feature on Simplamo includes 5 to 15 health indicators, comprising both Lagging Indicators and Leading Indicators that can help you understand the entire rhythm of the organization, driving daily activities to achieve high performance.

Numbers speak for themselves and eliminate assumptions, subjective opinions, emotions, and personal egos in daily conversations, turning your business into a scoreboard where you can see the health of your business or department.

A compelling scoreboard will show you what is being efficient, or inefficient, and consequently help you identify and solve problems before they become disasters.

Step 5: Conduct the Weekly Meeting​

Once your data including Goals and Scorecard has been fully populated, you and your team/department can Create a Cadence of Accountability by using Simplamo's weekly meeting schedule to review goal execution and connect more closely with each other.

The Weekly Meeting is simply having the right timing, with a consistent agenda to achieve 4 things:

  • Ensuring all goals are being tracked.
  • Maintaining a strong connection with the team.
  • Create a cadence of accountability.
  • Addressing urgent issues.

We also call it the 7-step weekly meeting:

  1. Good news: Sharing personal & business good news during the previous week.
  2. Metrics review: Review the business health indicators (Metrics) for the week and extract any issues.
  3. Goals review: Review the progress of goal execution and extract any issues.
  4. Headlines: Record prominent feedback (both positive and negative) from customers, partners, suppliers, and internal staff.
  5. To-do: Review the state of to-dos from last week’s meeting.
  6. Issue solving: Address issues raised by all participants during sections 1 to 5 and any other important issues that have been added.
  7. Conclude: Summarize the to-do list to be addressed during the week, motivate the team, and evaluate the meeting's effectiveness.

Fill in all the information about your Organization's Vision, focusing on the Wildly Important Goals (WIGs) for the long term of 10 years, 3 years, and the short term of 1 year.

Simply put, it is answering the question: “What do you want to achieve?”

Lead measures & Goal​

  • Break down 1-year goals into specific actions within 90 days (lead measures) at the the Company’s level. This is to answer the question: “What will you do?”

  • Finally, adding Key Milestones to each 90-day goal to measure ”How will the goal be completed?”.
